new grout crumbling

I thought our biggest problem was the grout color. After a couple of days of looking for grout stain, found that the grout is crumbling out of the grout joints. In one spot, pretty badly... almost to the cement board underneath. Many places elsewhere it's just chipping out. Can't imagine trying to stain and seal if it's just going to crumble out. Help!!

Sounds like it was mixed with excessive water.

While it may make the grout easier to work, it significantly weakens the final product.
